Richard, I had the same thing when I built my 511. The layshaft looked badly out of alignment but on taking it apart and looking closely there is a way round to install the pulley parts. I can't quite remember exactly what it was but I remember it's not clear in the instructions and there is a definite method of the pulley going together that cures the problem totally. It's the only part of the instructions that's not clear
